The Programme
Most senior leaders arrive knowing their results under pressure. They know what gets harder, where the effort accumulates, and what tends to narrow. However, this often comes with limited visibility into the internal mechanisms that produce those results. The response feels automatic. The pattern is difficult to locate from inside it.
The Capacity Foundation programme works exclusively at Layer 1 of the CDL method: at the level of the Internal Response Architecture. Its scope is precise — mapping the automatic patterns that shape leadership under pressure, with enough specificity to see them operating in real time, not only in retrospect.
This is a complete outcome in its own right. It is also the necessary foundation for any deeper capacity work. You cannot expand what you cannot yet see. Layer 1 makes the invisible visible — the activation sequences, the threat appraisals, the protection patterns that have been running beneath maintained performance.
What Layer 1 works on
Layer 1 maps the internal architecture across three connected pattern domains. All three are present in every engagement. The relative emphasis shifts based on where the primary constraint lives.Three programmes, each covering a defined layer of the CDL method. Ordered by scope u2014 each programme includes and extends the previous one. Each can serve as a standalone engagement with a complete outcome, or as the entry phase of a longer arc.
Pattern domain 01
The specific cues that activate your system under high-stakes leadership conditions — the situations, relational dynamics, or performance pressures that trigger a narrowing response. The characteristic recovery pattern that follows. The practitioner builds a precise activation map: what cues activate the system, what threat appraisal the system assigns to them, and what the recovery arc looks like in your specific case.

The automatic strategies deployed to maintain stability when pressure rises. At senior level, the most common expression is Overfunctioning — increasing control, effort, or involvement to protect performance. The pattern often feels like competence from the inside. Layer 1 makes the mechanism visible: what it costs, when it activates, and what it is protecting against.

The degree to which outcomes beyond your structural accountability are being internalised as personal obligation. High Responsibility Load amplifies compression intensity and elevates internal cost — often invisibly. It is among the most common features of the senior leader population and among the least visible to the leader carrying it.
Programme structure
The engagement opens with the E2C Assessment: a structured application of the Energy Leadership Index that establishes your energetic baseline, stress response profile, and primary Compression Profile. The Assessment includes a 75–90 minute debrief session, a structured capacity conversation, and the Engagement Intention Statement — your articulation of what you want leadership to feel like, which becomes the reference point at every subsequent touchpoint in this and any future programme.
The core work of the programme. Sessions are built around precision mapping tools: the Pressure Map identifies the landscape of activation across your specific leadership context. The Activation Trace reconstructs the internal sequence of a specific event in precise detail — cue, threat appraisal, compression response, duration — producing the named threat appraisal that makes the pattern workable. Where relevant, the Control Inventory and Responsibility Load Map extend the mapping into those domains.
Between sessions, structured worksheets develop the precision of your self-observation outside the session context. The practitioner tracks your activation signature session by session, adapting the emphasis to where the current constraint lives.
Sessions run approximately 60–90 minutes. Frequency is typically twice monthly.
The final session reviews the full engagement against the Engagement Intention Statement and the four capacity indicators. It names what has shifted structurally — not as a report card, but as a precise account of what is now visible and available that was not visible at entry. Where the engagement serves as a foundation for further work, it identifies the specific Layer 2 entry point: the named threat appraisal, the primary activation sequence, the starting conditions for Capacity Expansion.
How this programme closes
You can name your primary activation pattern in real time — not only in retrospect. You maintain enough observational distance to notice the pattern beginning: to see it rather than simply be it.
The Capacity Foundation programme closes when this signal is reached, consistently, across your actual leadership conditions — not on a predetermined date and not only in session.
This is a precise and meaningful threshold. It means the sequence that previously felt automatic and external has become visible as an internal architecture — nameable, traceable, and no longer the only available response. The awareness itself is structural: it does not require effort to maintain, because it is now part of how you process pressure rather than a technique you apply.
Duration is therefore a consequence of the work, not a constraint on it. The programme is designed to reach this signal within 8–11 sessions. The engagement closes when the signal is genuinely present — not when a session count has been reached.

Duration is determined by the completion signal, not the calendar. The engagement closes when the Layer 1 completion signal is consistently present in your actual leadership conditions — not when a scheduled number of sessions has elapsed.
Layer 1 pattern work requires a level of candour and precision that group settings — even well-held ones — cannot fully support.
Mapping your specific activation signature, naming the threat appraisals your system assigns to high-stakes leadership situations, tracing the internal sequence of a particular event in precise personal detail: this work requires a private context in which the practitioner can track your specific nervous system response and adapt in real time.
Group settings normalise the experience. For Layer 1, precision is what produces the outcome.

You want a precise, evidenced starting point before committing to a longer arc
The programme produces a named activation map and a clear Compression Profile — the structural data that makes any subsequent Layer 2 or Layer 3 work faster and more precise.
You already know your pattern clearly and want to raise the threshold
If you can name your activation sequence in real time and the gap is that you cannot yet shift it under live leadership conditions, the constraint is no longer at Layer 1.
You want expanded capacity as the permanent operating baseline
If the destination is making expanded capacity the natural default, the Sustained Capacity Programme covers the full arc. The Foundation work happens within it.
An organisational sponsor requires formal documentation
The Capacity Foundation programme does not produce a formal evidence chain — no Midpoint Sponsor Update, no repeat E2C at close, no Completion Report. If sponsor reporting is required, the Sustained Capacity Programme is the appropriate engagement.

The Capacity Foundation programme is a complete outcome. Leaders who complete it have a precise, named understanding of how their system operates under pressure — an activation map that reduces the automatic quality of their responses and creates the observational platform from which further development becomes possible.
It is also the structural prerequisite for Layer 2. The Activation Trace — the named threat appraisal in your own language, the specific sequence reconstructed with enough precision to intervene in it — is the direct entry point for Capacity Expansion work.
If you complete the Foundation programme and want to continue, the Capacity Expansion programme begins from where Foundation closes. The entry phase is not repeated. The E2C baseline carries forward. The work picks up with the Layer 2 tools already calibrated to your specific activation signature.
